Area of expertise · Platform migration and scaling

Most migrations fail not because of technology, but because critical issues are overlooked before development starts.

This structured assessment measures readiness across nine risk dimensions, such as strategy, system understanding, data, rollback, and reversibility. It highlights where a replatforming effort is most likely to stall before major investment.

Why this is not a migration checklist

Platform migration extends beyond technical planning. It requires a clear business case, thorough system understanding, a comprehensive data plan, a rollback strategy, and organisational alignment. This assessment is informed by real-world experience leading migrations through regulatory deadlines, vendor transitions, and scale-driven replatforming, rather than a generic template.

What it assesses

The assessment covers nine weighted risk dimensions. The report scores each area, identifies gaps, and prioritises actions to address them.

  1. 1

    Strategic clarity

Assesses the business case, defined and measurable goals, migration type, and agreed, sponsored scope.

  2. 2

    System understanding

Evaluates understanding of current architecture, dependencies, data flows, and integration landscape.

  3. 3

    Migration architecture

Assesses the chosen migration approach, such as strangler-fig, parallel run, or big bang, and the clarity and measurability of cutover logic.

  4. 4

    Data readiness

Evaluates data model complexity, mapping, transformation rules, validation, reconciliation, and data-level rollback procedures.

  5. 5

    Risk management

Assesses rollback robustness, reversibility, failure-mode analysis, and whether the plan has been tested.

  6. 6

    Organisational readiness

Assesses ownership and decision rights, stakeholder alignment, resource allocation, and communication.

  7. 7

    Execution maturity

Assesses the team's migration track record, established processes, and realistic timeline planning.

  8. 8

    Customer & revenue impact

Evaluation of exposure for revenue-critical and customer-facing processes, such as billing, checkout, settlement, and entitlement, as well as the operational impact.

  9. 9

    Regulatory & compliance exposure

Assesses whether regulated areas, including data lineage, audit trail, retention, cross-border requirements, and regulatory compliance, are addressed by design.

The assessment

The assessment includes seventeen questions across five screens. The resulting report provides an overall readiness score, details gaps in the nine risk dimensions, offers prioritised recommendations, identifies the greatest risk, presents an indicative timeline based on responses, and outlines what must be addressed before execution.
