Area of expertise · Platform migration and scaling

Most migrations don't fail on the technology. They fail on what wasn't settled before the first line of code.

A structured assessment that reads readiness across nine risk dimensions — strategy, system understanding, data, rollback, reversibility and more — and shows where a replatforming is most likely to stall before the spending starts.

Why this isn't a migration checklist

A platform migration isn't a technical project with a planning phase bolted on. It's a business case, an honest grasp of the system already in place, a data plan, a rollback path, and an aligned organisation — read together, the way a migration actually succeeds or stalls. This assessment carries that reality, from leading transformations through regulatory deadlines, vendor switches and scale-driven replatforming, not a template.

What it assesses

Nine weighted risk dimensions. The report scores each one, names the gaps, and orders what to settle first.

  1. 1

    Strategic clarity

The business case, defined and measurable goals, the migration type, and an agreed, sponsored scope.

  2. 2

    System understanding

How well the current architecture, dependencies, data flows and integration landscape are understood.

  3. 3

    Migration architecture

Approach selection — strangler-fig, parallel run or big bang — and how clear and measurable the cutover logic is.

  4. 4

    Data readiness

Data-model complexity, mapping, transformation rules, validation, reconciliation and a data-level rollback.

  5. 5

    Risk management

Rollback robustness, reversibility, failure-mode analysis and whether the plan has been tested.

  6. 6

    Organisational readiness

Ownership and decision rights, stakeholder alignment, resourcing and communication.

  7. 7

    Execution maturity

The team's migration track record, established patterns, and an honest read on the timeline.

  8. 8

    Customer & revenue impact

Exposure of revenue-critical and customer-facing flows — billing, checkout, settlement, entitlement — and the operational blast radius.

  9. 9

    Regulatory & compliance exposure

Whether regulated surface — data lineage, audit trail, retention, cross-border, PSD2/PSD3/PSR — is carried through by design.

The assessment

Seventeen questions across five screens. The report returns an overall readiness score, the nine risk dimensions with their gaps, prioritised recommendations, the single biggest risk, an indicative timeline calibrated from the answers, and what to settle before execution begins.

If the migration is being driven by new regulation — PSD2/PSD3, DORA, NIS2 — the regulatory compliance assessment covers that side.
